Use when
- A large commitment is being asked for before the information that would justify it exists.
- Uncertainty will resolve on its own over a known period.
- The full commitment is costly to reverse but a partial one is not.
Do not use when
- The option costs nearly as much as the commitment, which makes it a worse version of deciding.
- Waiting destroys the opportunity — an option on something unavailable later is worth nothing.
- Staging is being used to avoid deciding rather than to buy information.

Procedure

Name the uncertainty that matters
Which unknown, if resolved, would change the decision? If none would, staging buys nothing and you should commit or decline.

Find the smallest step that resolves it
A pilot, a trial period, a deposit, a single site, a month. The step must actually produce the information, not merely delay.

Price the option
Cost of the step, plus what the delay costs, plus any premium for committing later rather than now. All three are real.

Compare to the value of deciding later
The option is worth buying when the chance of avoiding a bad full commitment, times the size of that commitment, exceeds the option’s price.

Set the exercise condition in advance
What result triggers the full commitment, and what result stops it. Written before the step runs, or the result will be read to justify continuing.
